Notification fatigue is an integration problem

Why connecting more tools made our members hear from us far too often, and how we cut notifications without losing anything important.

Here's a slightly embarrassing chart I made just before Christmas: the number of notifications an average active member on this network received per week. It roughly doubled over a year. Not because people were posting more, but because I kept connecting things.

The events calendar sent reminders. The course tool sent progress nudges. The digest summarised things members had already been notified about. Each integration was reasonable on its own. Together they were noise, and the "mute everything" setting was getting more use than any feature we'd shipped.

What we changed

  • One owner per message. If the calendar sends an event reminder, the digest no longer mentions that event.
  • Batch the small stuff. Likes and follows now arrive as one daily summary instead of a ping each.
  • Respect quiet hours. Members set them in their own time zone, which matters when people here are spread across a dozen of them.
  • Audit every new integration. Before switching one on, we write down every notification it can send and who receives it.

Six weeks later, notifications per member are down by about 40% and replies to the ones we still send are up. Fewer pings, more conversation. Members were never asking to hear from us more often, just more usefully.
